A scoping workshop fails when everyone arrives with opinions and no samples. Bring two weeks of trip sheets or GPS exports, a vehicle list with classes, and the name of who owns fuel card data.
Invite the person who runs the morning dispatch board and the person who signs capital requests. Utilization sits between those two chairs; if only one attends, the brief drifts.
Write down three decisions you want the charts to support: expand the fleet, renegotiate a shipper window, or retire a class. Charts without decisions become decoration.
If you run multiple depots, pick one corridor for the pilot screen. Trying to chart the entire network on day one delays every later week.
Leave with agreed metric definitions written in plain Thai or English—whichever your team actually speaks in the yard—not with a vague promise to “look at the numbers.”
